Leading a team or group is a real skill that takes time, thought and dedication. Leadership is the most studied aspect of business and organisation because it is the one overarching topic that makes the difference between success and failure. At times it may seem overwhelmingly complex, but by focusing on some fundamentals you will find that you can lead your team with confidence and skill.The ability of a company’s management to make sound decisions and inspire others to perform well. Effective leaders are able to set and achieve challenging goals, to take swift and decisive action even in difficult situations, to outperform their competition, to take calculated risks and to persevere in the face of failure. Strong communication skills, self-confidence, the ability to manage others and a willingness to embrace change also characterize good leaders. Leader vs. Manager: In the leadership development industry, there is a lot of confusion about the relationship between leadership and management. Many people use the terms interchangeably. Others see them as separate, but give different reasons why.Confusion and Mistakes: Most dictionaries suggest leadership and management are quite similar – guiding or controlling a group of people to achieve a goal. Most web articles suggest that leadership and management are different, but offer contradictory reasons, such as: leadership inspires, management plans; leaders praise, managers find fault; leaders ask questions, managers give directions; etc. However, the qualities often ascribed to leadership can also apply to managers. There can be good and bad leaders, and there can be good and bad managers.

Managers are not confined to management and leaders are not restricted to leadership – the critical issue is about getting the right balance for the job you do.Management is generally seen to involve overseeing day-to-day operations, accomplishing goals and achieving tasks, while leadership spans a wider remit that includes influencing and inspiring others, generating ideas and defining a strategy and vision. A leader’s most important and essential attribute is good judgment. This is innate and really can’t be taught, although it can be matured with experience. . A leader must build confidence among the followers. Like teachers, a leader must communicate high expectations and then ensure that followers develop confidence that they can meet those expectations. They can who think they can. . A leader must give considerable thought and careful execution to the whole area of rational and intangible rewards in relation to motivation of followers. For example, it is critical to the execution of a strategic plan that the compensation system be tied to the plan and not exclusively to earnings per share or the budget. . Leadership is the main differentiator in performance in most environments. People think that formulas, slick marketing, being first, the latest management tool, programs such as Six Sigma, and so on are the key differentiators in an organization. These other areas matter, but leadership alone is the key differentiator between organizations that succeed and those that fail. (Ref:SafariBooksOnline.com) Good vs Bad Leaders: Most people are actually somewhere between being a good leader and a bad leader, with the majority uncertain of the connection between their leadership and performance. A deeper knowledge of what good (or great) leadership is will then enable you to break-through and affect change in the performance of your team, organization or company like never before. How does an employee experience leadership? They experience it through the support provided by management and the quality of this support dictates the quality of their work. The support an employee uses comes in two forms: Tangible and Intangible. Tangible support consists of training, tools, material, parts, discipline, direction, procedures, rules, technical advice, documentation, information, planning, etc. Intangible support consists of feelings like confidence, morale, trust, respect, relatedness (or purpose), autonomy, ownership, engagement and empowerment. Providing that support may or may not be clear to you, as the boss, but it is clear to whomever you manage, the majority of whom are followers. Good Leadership: In order to produce the absolute best products and services in the marketplace, all employees must treat their work and their customers with great respect and care. Everyone knows this. It follows then that good leadership requires treating employees with great respect and care ‘ the better the respect and caring, the better the outcome. Remember this is a Natural Law (inexorible, inescapable). Treat employees as if they are very important and valuable and you will cause them to feel and become this way. They will then treat their work, customers, peers and management this way. They will follow your lead. What then characterizes good (or great!) leadership? Listening to your employees including subordinate managers/bosses ‘ addressing their complaints, suggestions, concerns, and personal issues at work. Coaching people when necessary to raise them to a higher standard. Allowing everyone to put in their two cents. Trusting them to do the work. Not giving orders or setting visions, goals and objectives, but instead soliciting this from them so that everyone is fully involved in how the company will be successful. Providing direction when needed to ensure that everyone is on the same page (the one they devised). A good leader communicates the vision that was set by all. If it is a vision of little interest, then another one must be found. Every person wants to be heard and respected. Everyone has something to contribute. Listening and responding respectfully makes it worthwhile for employees to apply 100% of their brainpower on their work thus unleashing their full potential of creativity, innovation and productivity and making them highly motivated, committed and productive. All of this gives them very high morale, enables them to take great pride in their work and then they will literally love to come to work. Good leadership multiplies whatever creativity, innovation and productivity top management has by however many employees they have.

Bad Leadership: Bad leadership is characterized by attempting to control employees through orders, policies, rules, goals, targets, reports, visions, bureaucracy, and changes all designed to almost force employees to work and to create and deliver what management considers to be satisfactory products and services. In this mode, management on its own decides what to do, when to do it, and how to do it and listens only perfunctorily, if they listen at all, to what employees have to say. What characterizes bad leadership? Dishing out orders, policies, rules, goals, targets, reports, visions and changes to force employees to work the way management believes it should be done. Failing to listen or only perfunctorily listening to complaints and suggestions. Trying to motivate employees. Exhibiting the ‘Do as I say, not as I do’ mentality Providing inadequate support Withholding information Treating employees as if they don’t want to do a better job, don’t care about their work, don’t want to accept responsibility, or don’t really want to work. Treating them as if they are lucky to have a job Being afraid to discipline and never disciplining anyone Staying in your office or in meetings at your level or above Us versus them mentality”Why aren’t they performing better”? ‘What’s wrong with that person? Why don’t they know their job? They should know their job.’ These actions or inactions are bad because they lead employees to believe that management disrespects them and does not care a whit for them. It also puts employees in the state of having to guess what management wants and management must be right about everything because no one else is allowed to make decisions. Bad leadership shuts off the natural creativity, innovation, and productivity of each employee and slowly but surely demotivates and demoralizes them. With the ‘I know better than you’ and the ‘Be quiet and listen to me’ mentality often projected from management, the majority will act like robots waiting for instructions, even if that is not what management intended. Most bad leadership is the result of a top-down, command and control style of management, where the employee is rarely if ever listened to. This style is prevelant in the workplace and ignores every employee’s basic need to be heard and to be respected. It also results in a knowledge barrier and top management becoming ignorant of what is really going on in the workplace and the marketplace, which in turn makes their directives misguided at best and irrelevant at worst. (Ref:Bensimonton.com) Unconventional Behaviour Of Inspiring Leaders: There are very few great managers. And even fewer great leaders. Making your team happy by displaying behaviors that are expected from you as a manager is hard. But it is even harder to inspire people to follow you, especially if you don’t have direct authority over them. Leaders are not always perfect. And, sometimes, they are downright quirky. But they display a set of behaviors that make them admired and loved. Let’s look at some of the rare ones. Play Devil’s Advocate: Have you ever seen a leader who continuously pushes you to look deeper and challenges status quo by regularly and passionately taking the other side of the argument, even if s(he) agrees with your point of view? My guess is your answer is no. Playing devil’s advocate and ferociously challenging your assumptions works well in scientific experiments, but we rarely see it in business. Great leaders play the game of 10 ‘why’?s, asking the question over and over again to test their understanding of the underlying strategy. They defend the opposite point of view just to explore what else their teams forgot to uncover that may be critical to their mission or a project.It is easy to think that we are right, it soothes our egos. But it takes courage to stand up to and challenge your own experiences, knowledge, ideas. Take the blame: If there is a blame to be had, great leaders take it on. If there is a credit to be given, they give it away to others. Granted, it’s a very rare behavior, but the one that truly creates a following. Exceptional leaders protect their teams and they are humble when it comes to owning up to the accomplishments. Couldn’t care less about conventional wisdom: The more you say ‘it’s never been done’ before, the more excited they get about changing that fact. And they build the teams around them that never take no for an answer. It’s hard to manage a team of rebels, but that’s exactly what’s needed to change the norm, to challenge the old, and invent the new. And they don’t care about the failures, because they know that the only thing that matters is their response to those failures. Failures teach. Circumstances change. Pioneers stumble while shaping the path for others. And that’s okay. Shut Up: Have you ever been in a meeting when the most senior executive in the room have not spoken a word during the whole meeting? And I don’t mean because (s)he would be on a laptop or a mobile phone doing email. No, rather sitting in the room intently listening to the very important strategic discussion. No? Well, I have. And I have to tell you ‘ it is both a little creepy and awe-inspiring at the same time. Malcom Forbes once said: ‘The art of conversation lies in listening.’ Some of the best leaders make it a point to not have their opinions heard right off the bat, but rather sit back and truly listen to what their teams have to say, maybe occasionally asking a question or two. You can get some amazing insights and inspire some great ideas just by sitting there and not contradicting (or agreeing, for that matter) with the opinions of others. Those leaders tell me that it is very hard to do, but tremendously rewarding to exercise this every now and then. Intentionally seek diversity: We’ve all seen managers surround themselves with ‘yes’ people. We’ve all seen favoritism in our careers ‘ after all, it is human nature to like those that look/speak/dress like us. But exceptional leaders go outside of their comfort zones in recruiting their teams, they intentionally seek diversity of opinions/ages/genders/perspectives/experiences. They don’t want to build an army of ‘yes’ men and women, they want to innovate and evolve. And one can’t do that without the benefits of diversity. George S. Patton said, ‘If everyone is thinking the same, then someone isn’t thinking.’ That’s something true leaders try to avoid by building and developing diverse teams. Invite naivet??: Great leaders are also great innovators. And they know that curiosity and naivet?? are critical conditions of innovation. They are humble enough to accept if they don’t know something and smart enough to constantly learn throughout their career. But they are also sharp enough to know that times change and that no one person can know everything. They ask ‘why’? and ‘why not’? constantly, and are always open to reverse mentorship with younger generations realizing that there are some things younger professionals are just smarter about. Disappear: Understanding how critical it is to sometimes disconnect and reflect, extraordinary leaders will disappear for a while. They will do something else, change their routine, and learn something absolutely new outside of their professional interests. They are masters of creating white space in which creativity thrives. Not only that, they are masters of knowing their limits and when their energy levels need recharging to continue to operate successfully long-term. What are the rare behaviors you see remarkable leaders display? (Ref: Forbes.com) Historic Referrence Of The Noble Leader: Nelson Mandela: Nelson Mandela’s life story has long since become a legend, one that transcends borders, race, language, or culture. His leadership truly belongs to the world. It would be absurd–let alone disrespectful to Mandela’s achievements–to suggest that the issues you face as a business leader are as grave as apartheid, or that the stresses you encounter compare with his decades of imprisonment. Still, Mandela’s decisions at key points in his career do hold lessons for everyone who aspires to be a great leader. 1985: Turning down Botha’s offer of conditional amnesty In a 1985 speech to the nation, pro-apartheid President F. W. Botha offered Mandela freedom if he renounced violence and other illegal activity. The President tried to shift the blame for imprisonment to Mandela himself: after all, he was now free to go, provided he would be law abiding. Mandela did not fall for this transparent ploy. Yes, he very much desired freedom after decades of hard labor and confinement in a small cell. But he also felt it would betray his principles, his leadership and the ANC’s long struggle. Here is how Mandela replied, in part, to President Botha’s disingenuous offer: ‘What freedom am I being offered while the organization of the people remains banned?…. What freedom am I being offered if I must ask permission to live in an urban area?…. Only free men can negotiate. Prisoners cannot enter into contracts.’ 1993: Finding a way to make peace in the wake of Chris Hani’s assasination The second strategic decision occurred shortly after Mandela became a free man but before he was elected President in 1994. The trigger was the 1993 assassination of Chris Hani, a popular black leader fighting for equal rights. Hani was shot in cold blood by a right-wing white extremist when stepping out of his car. The killer was identified by a white woman, who turned him in. The assasination ignited widespread fury and triggered huge demonstrations. Many blacks wanted revenge, and the atmosphere was ripe for looting, violence and mayhem. Recently out of prison, Mandela rose to the occasion and appealed for calm. Here is part of what he said: "Tonight, I am reaching out to every single South African, black and white, from the very depths of my being. A white man, full of prejudice and hate, came to our country and committed a deed so foul that our whole nation now teeters on the brink of disaster. A white woman, of Afrikaner origin, risked her life so that we may know and bring to justice, this assassin. The cold-blooded murder of Chris Hani has sent shock waves throughout the country and the world’.. Now is the time for all South Africans to stand together against those who, from any quarter, wish to destroy what Chris Hani gave his life for – the freedom of all of us." 1994: Refusing to stand for a second term as president His third strategic decision occurred after his election as president: He decided early in his first term not to stand for a second, although two were possible under the constitution. This was a remarkable gesture in a continent where leaders tend to seek maximum power (such as Robert Mugabe, president of Zimbabwe). Mandela knew that his speech would be watched by about a billion people on television around the world, and he wanted to signal clearly that he was pledged to democracy and that he represented all the people of his country, regardless of color. The most famous lines of this landmark speech are inscribed in stone on Robben Island. Here is part of what he said: ‘We have, at last, achieved our political emancipation. We pledge ourselves to liberate all our people from the continuing bondage of poverty, deprivation, suffering, gender and other discriminations. Never, never and never again shall this beautiful land experience the oppression of one by another’. Mandela’s extraordinary achievement was to encourage racial harmony, forgiveness without forgetting, power sharing, and a strong focus on the future, not the past. As a master of symbolism, Mandela supported his strategy by being magnanimous towards his former enemies. Mandela passed away December 5th, 2013 at the age of 95.

Maya S. is a Muslim, Egyptian and student athlete who has lived in Saudi Arabia for most of her life. She is 16 and a junior at the American International School of Riyadh, where she is enrolled in the International Baccalaureate program.

In this Student Essay of the Week, Maya talks about how building a platform for others to share their stories has helped her understand why welcoming diversity of thought and experience will make her a stronger, more empathetic leader.

Three steps forward and two steps back. That was my reality during the privilege walk.

In October 2018, I was selected along with 50 other high school students to attend a leadership trip to a farm outside Riyadh, Saudi Arabia. We believed that we were all going to learn about how to become leaders with strong voices. However, the trip took a completely unexpected and inspiring turn. Instead, we left knowing how to listen first and speak second.

At the farm, we participated in an activity called a privilege walk , where we were asked to step forward or backward in response to certain questions. From the responses, it became obvious that all of us were struggling with something that those around us knew nothing about.

I learned that the girl beside me once wondered where her next meal would come from. The girl beside her was afraid to leave the house at night because she had been assaulted. The boy to my left had been held at gunpoint. And the boy beside him had a mental disorder. This realization hit me hard. I was able to understand that although it’s impossible for us all to experience the same things, it is possible for us to try and listen to each other and understand each other’s differences. I began to appreciate the meaning of finding beauty in diversity. During that trip I learned that true leaders listen to the voices of others, and as a result they are able to enrich their own points of view.

During the summer of that year, someone I loved dearly was faced with medical issues, and my family began dealing with a lot of uncertainty. Even when it was all over, I felt lost and changed. I couldn’t explain it, but I wished that someone understood. I then began thinking of the people standing around me that day in Riyadh during the privilege walk, and everyone around the world like us. Did we all feel the same desire to be understood? How could we all feel seen and valued, regardless of our stories? I wanted to hear more about the stories of all those kids I met that day in line. I wanted to understand how we all ended up there, despite our different paths. I wanted to create something that would allow them to express their stories.

That summer, I started Voice of Change , a weblog that allows other teenagers to contribute writing that reflects the experiences that have shaped them. The first story I received was “Purpose,” from a girl struggling with depression. She wrote, “Purpose: a reason, a given, motivation , a point. We all live life because we have a purpose. We realize that there is a point, we have motivation and a reason to live. We look forward to things and create opportunities for ourselves. We see a future. Imagine living life feeling as though you have no purpose… That means no reason, no motivation, simply no point… the best way to describe this feeling is as if [you’re] dead. This feeling is depression.”

After I posted the article, which talked about how depression impacted the author’s life, I received comments, emails and texts from others saying that the article communicated what they needed to hear and couldn’t put into words. This initial response fueled the rest of my work. I began receiving other stories about challenging experiences, ranging from sexual assault and racial discrimination, to losing a loved one and struggling with body image. I see my Voice of Change journey as having so much to do with becoming a better leader. It has helped me to see clearly the type of leader I hope to become. I have developed a stronger perspective by understanding the voices and stories of others. I have become more empathetic to other people’s struggles, a quality I will need when I run my own business one day. You can’t understand your customers’ wants or your employees’ needs if you don’t listen and appreciate where they’re coming from. Also, Voice of Change has shown me how much our experiences shape us and contribute to how we see the world and solve problems. Each person offers a unique voice and a different perspective – all powerful and important in their own way.

Hi Maya, Thank you for sharing your fantastic story with us. Being able to appreciate the people around you and, in first place, yourself is one of the major keys to success and, most importantly, happiness in life, at least according to my experience. We all come from different environments and experiences, the same ones which make us who we are, in our uniqueness and diversity, as you clearly and beautifully stated in your essay. Appreciation is one of those emotions, if that’s how we want to define it, I have learned to consider and embrace later in life, but it is surely the one all the rest comes down to: appreciation for life, appreciation for love from our beloved ones… Having dealt throughout life with friends who coped with depression and anxiety, I can say I have experienced the emotional upheaval that tends to follow this kind of acknowledgements. It gives you a completely different perspective on the world, on the people that surround you and on the way you look at your very own life. On the other hand, I’ve been lucky enough to feel the wonderful sense of relief and joy which comes after helping this people, which taught me the value of the word, indeed, appreciation. In the same way I’ve been able to help my dearest friends deal with these horrible feelings and find a way out of them, I find what you have done with this very same individuals awesome: not only giving them a voice through the blog, but giving their peers the chance to find sympathy and reassurance in their words. Sonder – n. The realization that each random passerby is living a life as vivid and complex as your own—populated with their own ambitions, friends, routines, worries and inherited craziness (The Dictionary of Obscure Sorrows).

I believe that sonder, a short and simple made-up word to describe a complex feeling, perfectly captures the spirit of Maya and her article. Maya realized the complexity of the lives of those around her, that every stranger on the leadership trip had their own unique story to tell, filled with their personal struggles. She reaches the conclusion that “each person offers a unique voice and a different perspective – all powerful and important in their own way.”

Sonder, and more broadly, empathy, is a crucial element of being a good leader. I had my own moment of sonder last summer when I had the opportunity to volunteer at my local Chinese senior center. I started volunteering there because I had to fill my school’s requirement for service hours but ended up gaining much more out of it than that. At first, I was wary of taking on the job because my Chinese conversational skills were acceptable at best and rudimentary at worst. However, I quickly found that the seniors were very welcoming and were just happy that someone was willing to sacrifice their time to help out. I performed tasks such as preparing and serving food as well as helped teach ESL and citizenship classes. I learned about the hard work ethic of the workers and volunteers around me while washing apples. I learned about the amiability and habits of the seniors in the lunchroom. There would always be those in the back table playing cards, the younger seniors chatting in the front, and the seasoned mahjong players upstairs. I even had the chance to hear some of their rich stories, stories of their journeys of emigrating from communist China, stories of their successful children, stories of their war experiences, and stories of their hope in America. I truly understood that these seniors, whom I would not have given a second glance on the street, lived such deep and meaningful lives, each of which would be a thrilling standalone novel.

Just like Maya learned to understand those from different backgrounds, I was able to empathize with these seniors and develop an appreciation for their experiences. We should all have empathy for each other in this world full of division and hatred. Sonder helps us have that empathy not only with those close to us but with everyone around us.

So, that’s what I tried to do during my early days as a leader. I thought I would be a strong leader by commanding the student council and demonstrating my full authority over the rest. But after the first month, like Maya, the experience of being a leader took a completely unexpected and inspiring turn. I learned, like Maya, that you have to listen first and speak second. It is by listening to others that makes you a stronger leader because it is easier to command and display your authority. But it is harder to swallow your pride and listen to others when their opinions or stories differ from yours.

Therefore, in the Student Council that I am in, I launched an initiative called “Listen Monday” with the purpose of listening to everyone’s opinions and views in the student council and utilizing them for the betterment of the school.

By understanding the voices of others it has helped me develop a better perspective. I have become more empathetic to others. Listening to others has allowed me to see the full picture that I have never seen. And because I see the bigger picture, I realized that other’s experiences can help shape how I see the world and solve problems. As Maya said, each person offers a unique voice and a different perspective, all-powerful and important in their own way.

Thank you for sharing your experience and lessons as a student council president. Listening to your implementation of listening Mondays has brought me back to a time when I was the storyteller, pouring my life out, not to a student council president, but to my mother.

Before the story begins, I must tell you about my mother. She is a very successful corporate leader of hundreds of people. Of course, when it comes to life, she’s never lost her footing when it comes to parenting. Her dogma for me was always the same as that for her employees. She required me to write a time schedule and reflect on life every day and report my academic progress to her with a PowerPoint presentation every week. Similar to your listening Mondays, but coerced. Of course, these rules also apply to her employees. I argued with her countless times, berating her for treating me, at the time, a 12-year-old, as her employee. Perhaps you have already begun to detest my mother’s parenting philosophy, or that she is just another derelict mother who neglects her children’s emotional needs to give her career 100%. But she was a mother for the first time, and I as her oldest child witnessed her growth and how she became a leader, both to her employees and to me.

Where should I begin my story with this leader? As I counted the episodes that flashed through my mind, neither the long conversation in the evening breeze nor the laughing conversation in the dark living room seemed like the most appropriate beginning of the story. Puzzled, I put down my thoughts and sat down to recall the beginning of our conversations. There’s no longer nameless fear and tension when she approaches me, dreading to hear what she has to say. Instead, I always walked up to her when I found her alone, and the dialogue always began with a sigh. I told her many stories about young love, friends, hobbies, and self-reflection, all parts of me that I was reluctant to reveal in PowerPoints. She is busy all day but never said no when I started a conversation. I could feel that she valued every part of our communication, regardless of how nonsensical it was, taking it wholeheartedly. She would sit down and listen to every word I had to say, and she would take to heart every hint of emotion I tried to convey. She did her best to understand my passions, cater to my needs, and embrace my sentiments. And that’s one of the most valuable lessons she’s taught me as a leader.

My mother’s growth as a leader came naturally to her as she listened to every ebullient story and every heart-wrenching sob. She did what many leaders, even in family relationships, fail to do: give the most attention to her children and subordinates, dwelling on their stories, bringing herself into their emotions, and living their experiences. Simply receiving a comment differentiates from understanding the root of their feedback. Through sharing stories with my mother, as my thoughts became words and leaped out of my mouth, my thoughts received a carrier. The stories I told were imparted with meaning through the process of communication. These words made me who I am and marked every footprint of mine. Not only giving her a chance to guide me but giving me a chance to recourse, bonding two unknown souls by building emotional bridges rather than giving ice-cold PowerPoint presentations. I myself am walking on those bridges, and I will be learning to build them up. Through open communication, we can build bridges high enough to see the world from a bigger view, see the tips of Mt. Everest, hear the mumbles of rhinoceros and vaquitas, and unveil a side of the world that we have never seen before.

As an international student living in the states, my school days were certainly different from most of my classmates. There were a lot more plane rides, more hours of memorizing English vocabulary, and less people that paid attention to the struggles I went through. It was hard to focus on the upside of life when I knew that my comfort zone was about 6800 miles away. I felt like I was drowning in my own world, and was unsure of what I needed to do to get out of it.

As time passed, I did learn to embrace my new home. That started with a simple step: Learning about how people here lived. I added Kendrick Lamar and Olivia Rodrigo to my playlist, started to watch the NBA, and reached out for corrections when I didn’t recognize an English word. As I began to understand and appreciate what was around me, it was way easier to fit in. My struggles started to pay off as I received multiple honors and varsity MVP awards. Apart from Academics, I also became much more active in the social circle. I learned more about life here from my new friends, and also taught them some parts of life that I left behind back in Korea. After these changes, I could proudly say that I’m definitely leading my own life.

Maya’s story of the privilege walk reminded me of the change in my perspective before and after trying to understand American culture. At first I was hesitant in getting to know the new environment, but now I see the hidden value of entirely different customs, just like how Maya was able to understand the children with more depth. Furthermore, something Maya did that I greatly appreciate is that she didn’t just stop from enlightenment and took action to advocate for her beliefs. I believe that Maya’s propulsion of creating the “Voice of Change” weblog exemplifies what leaders do to promote their voice to the world. As a person aspiring to be a global leader and a businessman, I was greatly inspired by Maya’s quotes of insight and her action to spread her words.

Our world today is heavily interconnected, and the effects of collaborating across diverse backgrounds have never been more apparent. As I reflect on Maya’s quote and my own understanding, I am reminded that true leaders are distinguished by their ability to seek harmony in differences. My journey from a foreign student drowning in isolation to a confident participant in a global community underscores the transformative power of understanding others to be understood. Of course there are still customs that I cannot resonate with, like pineapple on pizza. But as I step forward into a world of connections and communications, I carry with me the invaluable lesson that true understanding is the cornerstone of meaningful process.

A dolf Hitler never won a majority in a free and open national election. He never received more than 37% of the vote in a free and open national election, but he argued that 37% represented 75% of 51%, and demanded political power. It was the political calculus by which the Nazi leader disabled, then dismantled, the Weimar Republic. Hitler exploited his 37% to gridlock legislative processes, to cudgel or crush the political opposition, and ultimately to undermine the country’s democratic structures. When Hitler had vowed in court, in September 1930, to destroy democracy through the democratic process, a judge asked, “So, only through constitutional means?” Hitler replied crisply, “Jawohl.”

Hitler exercised his constitutional right to free speech and freedom of assembly to hold rallies across the country and spew invective in all directions—against Bolsheviks, social democrats, immigrants, Jews, even fellow rightwing nationalists. He chided the ruling elites. If God had intended aristocrats to run the country, Hitler said at one rally in fall 1932, “we’d all have been born with monocles.” He vowed to make Germany great again. He promised a Third Reich bigger and better than the previous two. 

Hitler fomented outrage and discontent. He endorsed a public referendum backing the “Liberty Law,” proposed legislation that called for the abrogation of the Treaty of Versailles. The German signatories to the treaty were to be executed for treason, along with any government official who implemented the treaty’s provisions that included onerous reparation payments. It was reported, falsely, that the German government was drafting German teenagers and selling them into slavery abroad to service reparation debts. Hitler sowed lies and hatred, and harvested votes.

When he entered the race for president, in spring 1932—the only time Hitler ran for public office—he lost by six million votes, securing just 36.77% of the electorate. Hitler went to court to have the election results overturned amid claims of voter fraud, but the judge dismissed the case out of hand.

Hitler had more success with the legislative branch of government. The Nazis first entered the 600-member Reichstag in 1926 when they secured twelve seats in national elections. “We come not as friends and not as neutrals,” the brash, 32-year-old Reichstag delegate Joseph Goebbels warned at the time. “We come as mortal enemies.” 

The Nazis remained an insignificant, back-row minority until September 1930, following the crash of 1929, when they surged tenfold in Reichstag elections, then doubled that number in July 1932 elections. With 230 brownshirt delegates with swastika armbands, representing 37.3% of the electorate, Hitler commanded the country’s largest political movement. Social democrats trailed with 21%, and the communists with 14%. A dozen other centrist and rightwing political parties filled the remaining seats in the Reichstag’s vast glass-domed and wood-paneled plenary hall.

The country’s largest political party generally had claim to the chancellorship, but President Paul von Hindenburg was concerned by Hitler’s divisive politics, hate mongering, and antisemitism. In private, Hindenburg said that if he were to appoint “that Bohemian corporal” to any position, it would be as Postmaster General, “so he can lick me from behind on my stamps.” Hindenburg told Hitler to his face that he would never appoint him chancellor “for the sake of God, my conscience, and the country.”

Undeterred, Hitler resorted to obstructionist politics. When he leveraged his 37% to gridlock the Reichstag, he forced Hindenburg to rule by “emergency decree,” a power guaranteed the president  under Article 48 of the Weimar Constitution. Between December 1930 and April 1931, the Reichstag had enacted 19 pieces of legislation, with Hindenburg issuing only two Article 48 decrees. By the end of 1932, there were 59 “emergency decrees” compared with only five pieces of legislation. Writing in December 1932, a Time correspondent dryly observed that the German government appeared to be trying to “out-Hitler Hitler.”

Hitler had essentially and surprisingly quickly transformed a democratic republic into a constitutional dictatorship. Reichstag delegate Goebbels had  observed a few years earlier, “The big joke on democracy is that it gives its mortal enemies the tools to its own destruction.” Finally, on January 30, 1933, Hindenburg relented, agreeing to appoint Hitler chancellor to overcome the legislative gridlock and restore democratic procedures. We all know what followed.

Back in the 1980s, as a graduate student at Harvard University, I was a teaching assistant for Dr. Richard M. Hunt in his core curriculum course, Literature and Arts C-45, that explored the moral dilemmas faced by the average German during the Weimar and Nazi eras. Harvard undergraduates facetiously dubbed an earlier incarnation of Hunt’s  course, “Krauts and Doubts.”

In helping explain the Weimar Republic’s tilt into fascism, I used to cite an observation by Hans Frank, Hitler’s private attorney, who helped engineer the strategy to disable democratic processes through constitutional means. Frank became complicit in Germany’s wartime atrocities, including the murder of millions of Jews, for which he was hanged.

“The Führer was a man who was possible in Germany only at that very moment,” Frank observed while awaiting trial in Nuremberg after the war. Had Hitler come a decade later “when the republic was firmly established,” Frank said, it would have been impossible for him to have seized power. Had he come a decade earlier, the German people would have returned to the Kaiser. As it was, Frank said, Hitler came “at exactly this terrible transitory period” when the monarchy was gone and the thirteen-year-old republic was not yet secure.

I invoked the Frank temporal formula to contrast the fragility and ultimate failure of the thirteen-year-old Weimar Republic with the two centuries that Americans—more than ten generations—had had to forge the democratic values and processes that elevated the United States to a shining example for the world. Thirty years on, that contrast and claim seem frighteningly naïve.

As we approach the 250 th anniversary of our nation’s founding, in July 2026, our republic appears to be plagued by the myriad ills that doomed Weimar—political fragmentation, social polarization, hate-filled demagoguery, a legislature gridlocked by partisan posturing, and structural anomalies in voting processes. The electoral college makes it possible, though highly improbable, that a political leader could come to power with just 37% of the popular vote, unless, of course, a third candidate could siphon significant numbers of voters from the two leading candidates.

It has been said that the Weimar Republic died twice. It was murdered and it committed suicide. There is little mystery to the murder. Hitler vowed to destroy democracy through the democratic process—and he did. An act of state suicide is less easily explained, especially when it involves a democratic republic replete with constitutional protections like freedom of expression, due process, and public referendum. As the November presidential election approaches, it is perhaps worthwhile to reflect on the lessons of Weimar and the potential consequences of electing a calculating and calibrating demagogue who promises to make the country great again.

Product Leader Yue Zhao

These days, Yue spends her time in Barcelona as a career coach, mentoring Senior and Director-level product managers to lift them to the C-Suite, especially for those from underrepresented backgrounds. In this interview, Yue shares an example of how she leveraged behavioral design in her work at Thumbtack through the design of an onboarding questionnaire. And she found, perhaps surprisingly, that adding friction to the process in the form of additional questions actually led to higher conversion.

Which fiction book would you recommend to product leaders? Why?

The Boy, the Mole, the Fox and the Horse by Charlie Mackesy. So many important life lessons. It is easy to lose your priorities in life when leading and building products as it is so fast paced, ever-changing, and complex. It's important not to lose sight of some of the perhaps more important things in life like family and friends.

How have you leveraged behavioral design in your work? What was the result?

When I worked at Thumbtack, one of the most critical elements of the customer experience, and the first touch point, was the request form. This is where customers answered a series of questions about their project and the type of service they were looking for (like TV mounting, piano lessons, or interior painting).

We found that, contrary to popular belief, conversion – the number of people finishing the questionnaire – increased as the form got longer and more detailed (approx +15% from 5 to 12 questions), and still did not decrease when we added more questions (from 12 to 20). This was because the longer form signaled expertise on Thumbtack's side in understanding what was important in finding a great service for the project. The customer may not have thought through all the details required to find the best bedroom painter, for example, so prompting them to think through these aspects (like which areas to paint, type of paint, color, budget, and so on) led them to appreciate the service to a higher degree.

We also found that many users experienced the multiple choice questionnaire as an enjoyable process, particularly for more creative services like finding a wedding florist or interior painter. And finally, users put in a greater investment with the longer questionnaire, leading them to be more likely to continue due to the sunk cost effect.

What’s your biggest barrier to getting things done as a product leader?

The caliber of my team.

What gap do you see in typical product strategy that behavioral insights can fill?

Typical product strategies contain "data and research," but few dive deep into the nuances of behavior in a way that truly understands the mind of the user in that moment. We don't dive deep enough into the "why" before we start posing potential solutions. It is starting with behavioral insights that we can more quickly get to a solution that produces the desired user behavior.

How do you see product management evolving over the next 5 years? What are your hopes for the practice?

Creativity and empathy will become much more critical traits for great product leaders. As the project management (and to some extent generic strategy generation) become commoditized by AI, product managers will be increasingly assessed on their ability to refine and tailor strategies and solutions based on core customer needs in a way that resonates.

I've always considered it important for product leaders to also understand the business and how it makes sense. Therefore, I hope future product leaders are increasingly also P&L owners of the business.

What advice would you give product leaders hoping to design for humans?

Visit your humans in their native habitat during different times of the day, and observe carefully. Ask a lot of "why" questions like a three year old, and listen.
